The Hidden Math: 10% Off Price ≠ 10% Less Profit

This is the single most important insight for e-commerce sellers: a 10% discount cuts your profit by much more than 10%. If your margin is 50%, a 10% price cut reduces your profit per unit by 20%.

Profit drop % = Discount% ÷ Margin%

At 30% margin, a 10% discount wipes out 33% of your profit. At 20% margin, it wipes out 50%. Low-margin businesses can be destroyed by discounts.

The Breakeven Volume Table

Extra sales volume needed to maintain the same total profit after discounting:

Margin5% Off10% Off15% Off20% Off
20%+33%+100%+300%∞ (loss)
30%+20%+50%+100%+200%
40%+14%+33%+60%+100%
50%+11%+25%+43%+67%
60%+9%+20%+33%+50%

At 20% margin, a 10% discount requires doubling your sales volume just to break even. Most promotions don't achieve that.

When Discounts DO Make Sense

Clearing inventory: Dead stock has carrying costs. A discount that moves it frees up cash and warehouse space.

Customer acquisition: If customer lifetime value (LTV) is high, a first-purchase discount is an acquisition cost, not a profit loss.

Volume commitments: If the discount triggers bulk orders that reduce your per-unit cost, the math can work out.

Frequently Asked Questions

Compare total profit (not revenue) before and after. If you sold 200 units at $25 profit = $5,000, and during the promotion sold 280 units at $20 profit = $5,600, the promotion generated $600 extra profit. But if you only sold 230 units, you made $4,600 — a $400 loss despite higher revenue.
Often yes. Free shipping removes a purchase barrier (cart abandonment) while the cost to you is fixed and predictable. "10% off" scales with price and hits your margin harder on expensive items.
The threshold format ("spend $100, save $10") increases average order value. Customers add items to hit $100. Pure 10% off can reduce AOV if customers buy less since everything is cheaper.
